Here's the rule that flips it and actually protects your time and cash
- Run the math. Count leads in the last 30 days, count new paying clients. If 127 leads and 3 clients, your conversion is 2.4% and that's the real KPI
- Find the choke point. Is traffic dying, form dropoffs, no replies, bad call handling, or proposals that get ignored. One place will own 60-80% of the loss
- Change the metric you pay on. Move from CPL to paying clients per 100 leads (or max CPA per signed client). That forces vendors to own outcomes, not activity
